What is strokes gained?

Strokes gained measures every shot you hit against what a benchmark golfer would average from the same place. It is the only golf statistic that values a drive and a three-foot putt on the same scale — which is why the PGA Tour adopted it, and why it can tell you what to practise when fairways hit never could.

What strokes gained is

Strokes gained measures a single golf shot against what a benchmark golfer would average from the same lie and the same distance. A positive number means the shot beat that benchmark; a negative one means it fell short. Add the shots up and you have a round.

Its power is that it puts every shot on one scale. A 300-yard drive, a 40-yard pitch and a three-foot putt are all measured in the same unit — strokes — so they can be compared honestly against each other. No other golf statistic does that.

That is also why it answers the question every golfer actually has, which is not "how many fairways did I hit" but "where did my score come from, and what should I practise?"

The problem it solves

Traditional golf statistics count things without weighing them. Fairways hit is a yes or no: a drive finishing one yard into the light rough counts exactly the same as one that finishes behind a tree, and a 280-yard drive in the fairway counts the same as a 220-yard one. Greens in regulation is the same idea with the same flaw.

Putts per round is worse, because it actively misleads. A golfer who chips beautifully to three feet all day will have a low putt count and may be a poor putter. A golfer who misses greens badly and lags from 60 feet will have a high one. Putts per round measures approach play at least as much as putting.

Strokes gained fixes this by pricing every position on the course before it judges the shot. The drive that finishes in the light rough is worth a little less than the one in the fairway, and exactly how much less is measured rather than assumed.

Where it came from

Strokes gained was developed by Mark Broadie, a professor of quantitative finance at Columbia Business School, using data from the PGA Tour's ShotLink system. ShotLink launched in 2003 and began recording the position of essentially every shot hit on Tour — a data set large enough to work out, empirically, how many strokes a professional needs from any given place.

The Tour adopted strokes gained: putting in May 2011, starting with putting alone to ease the transition, and the tee-to-green categories followed. Broadie's book Every Shot Counts brought the method to a general audience in 2014, and it is now the default language of golf analysis at every level.

The counterintuitive result that made it famous: the long game matters far more than most golfers believe. "Drive for show, putt for dough" turns out to be close to backwards.

Expected strokes: the benchmark

Everything rests on one idea: every position on a golf course has a price, measured in the average number of strokes a given standard of golfer needs to hole out from there.

From 150 yards in the fairway, a good player averages roughly three strokes to finish. From ten feet on the green, about 1.6. From the tee of a 400-yard par 4, about 4.2. From a greenside bunker, more than from the fairway at the same distance. These are not estimates — they come from measuring enormous numbers of real shots, and they change with lie, distance and the standard of golfer.

That table of averages is the benchmark. Strokes gained is nothing more than the difference between two of its entries, minus the shot you played to move between them.

The formula

For a single shot:

Strokes gained = benchmark from where you started − benchmark from where you finished − 1

The − 1 is the shot you just played. A shot holed out has a benchmark of zero where it finished, because there is nothing left to do.

If a shot has a penalty attached, the penalty stroke is added to the strokes you spent, so the last term becomes 2 instead of 1.

That is the entire calculation. Categories, round totals, season averages and the numbers on television are all this one subtraction, added up in different groupings.

A hole, shot by shot

The hole totals about +0.75. That is the interesting part: a par that felt completely ordinary was three-quarters of a stroke better than the benchmark, and almost all of it was earned before the ball reached the green. The 24-foot lag — which felt perfectly acceptable — was the only shot that lost anything.

The check that proves the arithmetic

Strokes gained telescopes. Every shot subtracts the benchmark where it finished, and the next shot adds the same number straight back, so the middle terms all cancel. What survives is:

Here that is 4.87 − 4 = 0.87, and the small difference from +0.75 is rounding in the table above; at full precision the two agree exactly. If a strokes gained figure ever fails that test, the arithmetic is wrong. It is the check worth applying to any tool that claims to compute this.

The four categories

Grouping shots is what turns a number into a practice plan.

Off the tee

Tee shots on par 4s and par 5s only. Par-3 tee shots are excluded because they are approach shots that happen to start from a peg — you are hitting at a green, not positioning yourself for a later shot.

Approach

Every full shot at the green from outside the short-game radius, including par-3 tee shots. For most golfers this is where scores are made and lost, and it is consistently the largest gap between skill levels.

Around the green (short game)

Chips, pitches and bunker shots close to the green, not counting anything on the putting surface. The PGA Tour draws this line at 30 yards from the edge of the green; this calculator uses 100 yards to the hole, because the Tour boundary is calibrated to professionals for whom a 90-yard shot is a stock wedge. For everyone else the scoring clubs start around 100 yards.

Putting

Any shot played from the putting surface, at any distance. A shot from the fringe is not a putt, even if you use a putter — the lie is what counts, because the benchmark for the fringe is different.

How penalties are priced

A penalty stroke is charged to the shot that caused it, and the shot's finishing position is wherever you play from next. That single rule covers every case without a special exception.

Out of bounds or a lost ball

Costs exactly −2.00, always. Under stroke and distance you return to the same spot, so the benchmark where the shot finished is identical to the benchmark where it started and the two cancel out. What remains is the shot you played plus the penalty stroke.

This is the most expensive routine mistake in golf, and it explains why aiming away from a boundary is almost always right even at the cost of distance.

Costs less, because you keep the ground you gained. The benchmark from the drop is subtracted as normal and only one extra stroke is added — which is precisely why the correct amount of risk to take is different for water than for out of bounds.

Choosing a benchmark

Strokes gained is always relative to someone, and the number changes completely depending on who. The same round can read −3.4 against a Tour player and +2.6 against a 20 handicap. Neither is more correct; they answer different questions.

The useful choice is normally the golfer you are trying to become, not the one you already are. Comparing against your own level mostly confirms that you played like yourself. Comparing one or two levels up shows you where the gap is, and the categories tell you which part of it to close first.

Tour broadcasts always use the Tour field as the benchmark, which is why a professional can play well and still post a negative number — everyone is being measured against the best players in the world that week.

What good numbers look like

Measured against a PGA Tour baseline, the gaps between amateur levels are wildly uneven — and that unevenness is the single most useful thing strokes gained has taught golf.

  • Approach play is the biggest differentiator. A scratch golfer gives up roughly 1.5 strokes a round to the Tour on approach; a 20 handicap gives up around 7.5. That six-stroke spread is larger than any other category.
  • Putting is the smallest. The putting gap between a scratch golfer and a 20 handicap is only about 1.4 strokes a round. Broadie's work weights putting at roughly 15% of what separates players.
  • Driving sits in between. A 15 handicap loses about 2.7 strokes off the tee and a 20 handicap about 3.4.

The practical conclusion is uncomfortable for the way most golfers practise: the long game, and approach play above all, is where the strokes are. Putting feels decisive because it happens last and you remember every miss, but across a season it moves your score far less than a wedge from 120 yards.

These figures are approximate and drawn from Broadie's amateur research. Treat them as the shape of the thing rather than exact targets — your own numbers against your own benchmark are what matter.

The traditional numbers are not useless — they are familiar, quick to record, and they make strokes gained figures easier to interpret when shown alongside. But only one of them prices a shot.

Common misconceptions

"Negative strokes gained means I played badly"

It means you played below the benchmark you chose. Against a Tour field, almost everyone reading this would post a large negative number after a good round. Pick a benchmark that makes the comparison meaningful.

"Strokes gained putting measures how well I putted"

It does, but only over a decent sample. Putting is by far the noisiest category — two long putts dropping can swing a round by more than a stroke and tell you nothing durable. Categories become trustworthy across rounds, not within one.

"It rewards distance over accuracy"

It rewards whichever leaves the easier next shot, measured rather than assumed. Distance usually wins because the benchmark from 150 yards in the rough is typically better than from 190 in the fairway — but when the miss is severe enough, the maths says lay up.

"A good round has positive numbers everywhere"

Almost no round does. Scoring well usually means one or two categories carrying the rest, and the value of the statistic is telling you which.

What it will not tell you

Benchmarks are flat averages. They know nothing about wind, firm greens, an uphill lie in deep rough, or a course substantially harder than the one the data came from. A round played in a gale will read worse than it deserved.

It measures outcomes, not decisions. A drive that finishes in a fairway bunker scores identically whether you aimed there deliberately or blocked it. Good decisions produce better numbers on average, but any single shot can mislead.

And sample size matters more than most golfers expect. One round tells you very little in any category, and almost nothing about putting.

Tracking it yourself

You need two things per shot: the lie you played from, and the distance to the hole. That is it. Distances need not be perfect — being ten yards out on an approach barely moves the number — though putting distances matter more, because the benchmark changes quickly over a few feet.

A scorecard and a rangefinder are enough. Note the lie and distance before each shot, enter them afterwards, and the categories do the rest.
